Turned a 20-year-old consulting tool into a SaaS product David's clients log into themselves.
David Parker has spent decades helping car dealerships understand their financials - 20-Group reports, balance sheets, dealer recasts, departmental P&Ls. His tool was a legacy Power BI workflow that David had to run for every client. We rebuilt the whole thing as a custom SaaS platform: same analysis, same depth, now self-serve for dealerships.
The problem
The consultant was the product
Every client report meant David booting Power BI, running the analysis, formatting the deliverable, and shipping it manually. The expertise was world-class; the delivery was bottlenecked on one person.
Growth meant more of David's hours - not more clients. Revenue was capped at the calendar. Dealerships waited days for reports they should have been able to look at live.
What we did
Rebuilt 20 years of expertise as a SaaS product
Step 1
Audited and replicated the existing tool
We sat with David and mapped every report, every measure, every formula in the legacy Power BI workflow - 20-Group reports, balance sheets, dealer recasts, departmental P&Ls. The output had to match the original before we changed anything.
Step 2
Rebuilt as a custom SaaS platform
Multi-tenant from the ground up, with each dealership in its own secure environment. Same depth of analysis David shipped manually - now living behind a clean dashboard the dealers can log into themselves.
Step 3
Data migration + delta sync
Moved historical client data into the new system with a verification pass, then built incremental sync so live financials flow in automatically. Dealerships see updated numbers without anyone uploading anything.
Before
Consulting deliverable
- · David runs Power BI per client
- · Manual reports, shipped quarterly
- · Revenue model: billable hours
- · Growth capped by David's calendar
After
SaaS product
- ✦ Dealerships log in to live dashboards
- ✦ Reports on demand, always current
- ✦ Revenue model: recurring SaaS
- ✦ David coaches at a higher altitude
The result
David's expertise - finally scalable
Instead of David being the bottleneck for every report, dealerships have continuous access to the analysis. The business model shifts from billable hours to recurring SaaS - and David's time goes from running reports to advising on what they mean.
The depth a 20-year consulting career produces, packaged as a product the next 100 dealerships can buy.
I really truly want to automate me - and my ability to analyze financials. There are things I believe in about the drill-down format: total company, sales, parts, service. All kinds of stuff that can be measured.
And on the urgency: "My low-hanging fruit is helping dealers know where they stand financially - quicker, more real-time. My dealers are wanting more current information."
